OEM vs ODM vs Open Mould: Tooling, MOQ and Cost per Unit

The first decision a new bike brand makes is also the most expensive one to get wrong: open mould, ODM or OEM. This page puts the tooling, MOQ and per-unit cost of the three side by side.

What tooling actually costs per unit

Tooling is not a cost, it is a cost divided by volume. On a $20,000 mould:

First orderTooling per unitEffect on a $1,799 bike
100 units$200+11.1% of retail
300 units$67+3.7%
600 units$33+1.8%
1,200 units$17+0.9%
This is why almost nobody should start with a private mould. At 100 units, tooling adds 11 points to the retail price of a $1,799 bike before a single component is bought. Launch on an existing platform, prove the market, and spend the difference on the first container.

The decision rule

Testing a market, or under 300 units
Open mould. Zero tooling, lowest MOQ, fastest to container. Your differentiation has to come from colour, components and brand rather than the frame.
Have a clear geometry or fit story
ODM. The factory engineers to your brief on an existing or lightly modified platform — most of the differentiation at a fraction of the tooling cost.
Defending a position, 500+ units a year
OEM with your own tooling. At that volume tooling drops under $40 a bike and the frame becomes genuinely yours.

A worked example: 300 units of a $1,799 bike

Take the same build through all three models, at a first order of 300 units, with a bill of materials of about $978 for the open-mould version:

Open mouldODMOEM (private mould)
Tooling$0$5,000$20,000
Cost per unit (BOM)$978$978$1,020
300 units of goods$293,400$293,400$306,000
Total first order$293,400$298,400$326,000
Effective cost per unit$978$995$1,087
Extra vs open mould—+$17+$109 (+11%)

At 1,200 units the same private mould works out at $1,037 a unit — the tooling penalty falls from $109 to $59. That is the whole argument in one line: private tooling is a volume decision, not a design decision.

The costs a quotation leaves out

Tooling per frame size
A mould is per size, not per model. Four sizes means four sets. A $20,000 quote often becomes $60,000–80,000 once the size run is complete.
Certification per market
ISO 4210 testing is per frame design; destination-market certification is per market. Budget $1,000–5,000 per model per market, and repeat it if the layup changes.
Samples before the order
Two or three prototype units, plus freight and any revisions, typically $500–1,500 before production starts. Free samples are a red flag, not a bargain.
